Three months. Your missing middle, built inside the work.
The 1-Day ends with a backlog. The Build starts from it: the workflows worth rebuilding, the decisions that stay human, the questions the room could not answer. Three months, wrapped around a three-day Residency. We do not separate diagnosis from execution: your team rebuilds the real work, live, and the organisation learns from watching itself change.
Zone 02 / The arc of the Build
Before · weeks 1 to 4Define
We turn your backlog into defined use cases, build the story, map the stakeholders, and work 1:1 with every participant at the Drawing Board. People tell us individually what they would never say in front of peers and boss, and that becomes the diagnostic data the room runs on. The Residency only works because of what happens before it.
The core · 3 daysThe Residency
Three days with your intact team, off the treadmill, on the workflows you named in the 1-Day. You bring the real problem and the real data. We bring frontier AI into the room and rebuild those workflows with you, live, until your team can run them without us. A month of work in three days, and the speed turns out to be the smallest part of it.
After · weeks 5 to 12Embed
New ways of working that actually work draw attention. Budgets get questioned, credit gets contested, and the people it unsettles look for reasons to slow it down. We stay with you through it, and it is part of the quarter, not billed on top: office hours, masterclasses, ambassador roles, weekly rhythms, the measurement of what changed, and a sparring partner alongside your sponsor for the conversations that decide whether good first results survive your organisational immune system. Adoption is what happens after the Residency.
Zone 03 / What you leave with
Sovereignty, the capability, and the artefacts to prove it.
Sovereignty in its older sense, the capacity to govern something you genuinely understand: your judgment, your access, your agency, built over the quarter until it is yours to keep. It shows as adoption that takes root.
What your team walks away being able to do
Capability that outlasts us
Your team can take a real workflow, rebuild it with AI inside it, and keep going without us in the room. Not a demo they watched, a way of working they now own.
Judgment, not just fluency
They can tell where AI earns its place and where it quietly erodes the decision. They route work on purpose, pressure-test fluent output, and keep the call that stays human.
Energy that self-organises
The clearest signal that it took root: after the Residency, our first team set up ambassador roles and a weekly sync on their own, without being asked. Adoption that spreads because people want it, not because it was rolled out.
And the artefacts to prove it
The Org Mirror.
See your informal organisation, the shadow and the middle that was never built, through lenses you have never had. AI works like an MRI with contrast: the body is unchanged, and the pattern that was always there becomes impossible to miss. Eighty percent of what the Mirror shows is people and culture, not tools. It is early, an MVP we are building client by client, and a living Mirror is a by-product of The Build.
Tailored instruments, per client, per meeting.
A 73-point positioning model became an asynchronous voting instrument that replaced more than ten hours of debate with an hour of focused, individual judgment.
Board-ready artefacts from the room.
Working demos, cases, maps and multimedia. Evidence of what has been built. Zero slide decks.
Exemplary deliverables from previous Builds.
- Your missing middle, built and running. Named owners for quality, decision rights for where the machine and the expert disagree, and a place where what the team learns is kept. The part that decides whether the three rebuilt workflows are still running in six months.
- Three priority workflows identified, rebuilt and running with AI inside them, chosen by the team.
- Handover packages accelerated from months to days, with the receiving side pressure-testing them in the room.
- A clickable KPI dashboard mockup built by the team itself, interfacing with their existing tooling.
- 3 to 5x reported speed on research, drafts and mockups, and a backlog cleared that had been immovable for months.
Imagine someone promises to serve you the most amazing dessert you ever ate, and this guy is just describing it to you. The ah moment comes when you taste it. Being here creates the moment when you taste the dessert in real life.Participant · regulated European energy client
Zone 04 / Why residential
AI gives you speed. The house gives you depth.
Because AI compresses screen work so effectively, the human work can finally expand. People eat together, argue over the artefacts their AI creates, take walks between sessions, and have the 10pm conversation that changes the project’s direction.
This is why it is a house, not a workshop. A house is a container: safe enough to admit what is not working, brave enough to try the thing that might. That is what a team needs to start a complex change process, and to start it with themselves rather than with a slide about someone else.
And it is built for teams. Whether you bring a leadership team, an intact unit, or a hand-picked transformation crew, the work is the team’s, not the individual’s. AI adoption does not compound in individuals. It compounds in teams.
After the Residency, the group self-organised its next steps without being asked, ambassador roles in their home teams, and a weekly sync they set up themselves. That is what adoption taking root looks like, and it is rare.Engagement retrospective, first client

Before you commit a quarter, read how we think.
The Build covers a lot of ground, and it asks for a real commitment: your team’s time, your budget, and just as much from us. A commitment like that deserves to know what it is standing on. The Architecture page is where we lay it out: our philosophy, our models, and the materials every day of the quarter is built from.
